HubSpot CMS: How to automatically swap your website’s value proposition for active sales prospects

From cold lead to negotiation: How to tailor your website’s core messaging to match the buyer’s journey in real time

When a cold lead visits your homepage, they need to see top-of-funnel messaging: What do you do, and why should they care? But when a prospect who is currently in the "Negotiation" stage with your sales team revisits your homepage, showing them that same generic message is a missed opportunity. Instead, you can dynamically rewrite your homepage hero section to display bottom-of-funnel value propositions, accelerating their decision-making process.

Here is exactly how to set this up 

Step 1: Create Your "Active Sales Prospects" CRM Segment

While HubSpot allows you to create smart content based on a standard "Lifecycle Stage" (like Opportunity), it is much more powerful to use an Active List. This allows you to target prospects in specific pipelines or high-value deal stages.

  1. In your HubSpot portal, navigate to CRM > Lists and click Create list (choose Contact-based and Active list).
  2. Name your list:

    [Segment] Active Sales Prospects (Open Deals).

  3. Add your filter criteria:
    • Select Deal properties > Deal stage.
    • Set it to is any of and select your active sales stages (e.g., Appointment scheduled, qualified to buy, decision maker brought In).
    • Note: Do not select Closed Won or Closed Lost.
  4. Click Save list. HubSpot will now automatically populate this list with any contact associated with an active sales opportunity.

Step 2: Apply a smart rule to your homepage hero section

Next, you need to tell your website template to look out for anyone on that list by using the Smart content tool in HubSpot

  1. Navigate to Marketing > Website > Website Pages and click Edit on your homepage.
  2. Scroll to your top Hero Section or the specific Rich Text module containing your main headline.
  3. Click on the module/section. In the left-hand sidebar or inline editor toolbar, look for the Smart icon (or click More > Add smart rule).
  4. In the pop-up box, choose how you want to vary your content. Select Contact segment list membership.
  5. Search for and select the list you created in Step 1 ([Segment] Active Sales Prospects).
  6. Click Save.

Step 3: Craft your tailored value proposition

You will now see a dropdown menu at the top of your module editor that lets you switch between the Default view and your Active Sales Prospects view.

Switch to the Active Sales Prospects variation and rewrite your content, here are some examples

  • The Default Headline (What cold traffic sees): * “The All-in-One Operations Platform for Scaling Supply Chains.”
  • The Smart Headline (What your active sales prospects see): * “The Enterprise-Grade Logistics Platform Trusted by 40% of the FTSE 100. Built for Rapid Deployment.”
  • The Subheadline: Shift from explaining what your product is to highlighting trust, onboarding speed, and ROI statistics (the things decision-makers care about right before signing a contract).
  • The CTA Button: Change your generic button from "Request a Demo" to something tailored to an active buyer, like "View Case Studies" or "Calculate Your ROI".

Step 4: Test and Go Live

Before publishing, you want to make sure the tracking logic works seamlessly.

  1. At the top right of the page editor, click Preview.
  2. Find the View as contact dropdown menu.
  3. Search for a specific contact in your CRM whom you know is currently attached to an active deal.
  4. Watch the homepage refresh—the headline should instantly swap to your bottom-of-funnel messaging.
  5. If it looks perfect, hit Publish!

Top tip:

If your sales team uses HubSpot Meetings Links, you can take this a step further. In the Smart variation of your Hero CTA button, embed a routing link or a specific team meeting link. If an active prospect returns to the site because they have a lingering question, they can bypass marketing forms entirely and book a time straight back onto a rep's calendar.
